There is a lot of pressure on businesses right now to figure out where AI fits into their operations.

That can lead to a very big question: What should we automate?

The problem is that starting there can make automation feel like a much larger project than it needs to be. Teams start thinking about entire departments, complicated systems and major technology investments when some of the best opportunities are much easier to spot.

Look at what people are doing every day.

Someone checks an inbox every morning and sends each request to the right person. Someone else copies information from one system into another. A manager spends every Friday pulling numbers from several places to create the same report. An approval sits untouched for two days because no one realized it was waiting.

None of these things sounds particularly dramatic. In fact, that’s why they often continue for years.

The better question may not be, “Where can we use AI?”

It may be, “Where are we wasting people’s time?”

Start With the Work, Not the Technology

When a company decides it wants to use AI or automation, it’s tempting to immediately start looking at software.

That’s backwards.

Before deciding what technology you need, look at how the work is actually getting done.

Talk to the people doing it. Ask what they have to remember every day. Ask what they copy and paste. Find out what they’re constantly checking, chasing down or entering manually. Look for the spreadsheets that have quietly become essential to keeping a process moving.

Those conversations often uncover opportunities that aren’t obvious from a process diagram or management meeting.

A workflow may look perfectly fine from the outside because the work is getting done. What isn’t visible is the employee spending an hour every morning making sure it gets done.

That’s the kind of work worth investigating.

Repetitive Doesn’t Always Mean Automatable

Repetition is a good clue, but it isn’t the only thing that matters.

Consider a shared inbox that receives customer requests. An employee reads each email, determines what the customer needs, enters some information into another system and forwards the request to the appropriate person.

That process happens dozens of times every day and follows roughly the same pattern each time.

It’s a strong candidate for automation.

Now consider a senior employee who reviews a complex customer situation once every few months and makes a decision based on years of experience, conversations with several people and circumstances that are different every time.

That’s also manual work, but automating it may not accomplish much.

The goal isn’t to eliminate every task performed by a person. It’s to identify the parts of a process where technology can handle predictable work without removing the judgment that actually needs a person.

Look for Information That Keeps Moving Between Places

One of the easiest automation opportunities to overlook is information being moved manually.

An email arrives. Someone takes information from it and puts it into a spreadsheet.

A form is submitted. Someone enters the same information into a CRM.

A report is generated from one system. Someone downloads it, changes the format and uploads it somewhere else.

An invoice comes in. Someone compares it with information in another system before sending it to a manager.

Each individual step might only take a few minutes. When it happens repeatedly across a business, those minutes add up quickly.

There is also another cost: mistakes.

Every time someone has to retype, copy, move or reformat information, there’s an opportunity for something to be missed or entered incorrectly.

Connecting those steps can save time while also making the process more consistent.

Pay Attention to the Things People Have to Remember

Some processes work because one person knows they need to keep checking on them.

They remember to look at the inbox.

They know an approval has been sitting too long.

They follow up with the customer who hasn’t responded.

They check whether a report came in.

They remind someone that a deadline is approaching.

As long as that person is there and paying attention, the process works.

That’s not necessarily a good process.

Automation can be particularly useful for the routine monitoring that happens behind the scenes. A system can watch for an event, recognize when something hasn’t happened and trigger the appropriate next step without requiring someone to constantly check.

It doesn’t replace the person responsible for the work. It removes the need for that person to spend part of the day babysitting the process.

Frequency Matters More Than the Size of the Task

Businesses naturally notice processes that take hours.

The five-minute tasks are easier to ignore.

But five minutes repeated 30 times a day is two and a half hours. If several employees are doing similar work, the cost becomes significant.

That’s why frequency matters when evaluating automation.

Ask how often the task happens, how many people perform it and how many steps are involved.

A tedious process that happens twice a year probably isn’t where you should start.

A mildly annoying process that happens 100 times every day might be.

The best first automation project doesn’t have to be the most impressive one. It should solve a problem often enough that people actually notice when the problem disappears.

Look for Delays, Not Just Labor

Saving employee time is an obvious reason to automate, but it’s not the only one.

Sometimes the biggest problem with a manual process is waiting.

A request sits in an inbox until someone sees it. An approval waits because the manager didn’t know it was ready. A customer waits for an update while someone looks for the information needed to respond.

The actual work involved might only take ten minutes, but the process takes three days.

Automation can help close those gaps by recognizing when something is ready to move, routing it to the appropriate person and making sure it doesn’t quietly disappear in someone’s queue.

That can improve the customer experience and make the business more responsive without asking employees to work any faster.

Not Everything Needs AI

This is an important distinction.

Automation and AI aren’t the same thing, and not every business problem requires artificial intelligence.

If the rule is simply “when this happens, send this notification,” traditional automation may be all that’s needed.

AI becomes more useful when the information is less predictable.

Maybe the process starts with an email written differently by every customer. Perhaps someone needs to understand the contents of a document before deciding where it goes. Maybe information has to be classified, summarized or compared before the next step can happen.

Those are situations where AI can help a system understand information rather than simply follow a fixed rule.

The technology should fit the problem, not the other way around.

A Good First Automation Should Be Boring

It can be tempting to choose a first AI project because it sounds impressive.

That’s usually not necessary.

A much better first project might be something employees already complain about.

Maybe it’s sorting incoming requests. Maybe it’s moving information between two systems that don’t communicate. Maybe it’s preparing a routine report or following up on outstanding approvals.

Solve something specific. Measure what changed. Find out whether employees actually saved time or whether the process moved faster.

Then look for the next opportunity.

A series of small, useful improvements can have a much bigger impact than one ambitious automation project that takes a year to implement.

Ask Your Team One Question

If you’re not sure where to start, ask the people doing the work:

“What wastes your time every week?”

Don’t ask them where the company should use AI. Most employees shouldn’t have to figure that out.

Ask what they hate doing.

Ask what they have to do twice.

Ask what they’re always waiting on.

Ask what they have to remember.

Ask what would make their job easier if they never had to do it manually again.

The answers will tell you a lot about where the friction is.

Then you can decide whether automation, AI, better system integration or simply a better process is the right solution.

That’s ultimately the point.

The goal isn’t to automate as much as possible. It’s to remove unnecessary work so people can spend more of their time on the work that actually needs them.
